Your First Response Time Is Lying: Three Metrics That Actually Matter

"2-minute average first response" sounds great but correlates weakly with satisfaction. Swap in these three metrics and you will see a very different picture.

Most support monthly reviews open the same way: "Average first response was X minutes, SLA hit." Then CSAT stays flat, refund rate stays flat, and NPS occasionally drops. The metric looks healthy while the underlying reality does not move.

The core flaw: first response time measures how fast someone said something. It does not measure whether that something was useful. A canned "let me check on that" drops your FRT to 30 seconds on paper. The customer still waits two hours for a real answer.

Why traditional SLAs mislead

Three structural problems:

  1. First response gets gamed by auto-replies. "Thanks for reaching out! An agent will be with you shortly." is a 2-second response by the spec. But the human reply is still two hours out.
  2. No weighting by complexity. A "where is my order" ticket and a "customs held my package for three weeks" ticket land in the same SLA bucket. Averaging them produces a meaningless number.
  3. It measures input, not outcome. Fast ≠ resolved. The question worth asking is "did the customer walk away with what they needed."

The three metrics to track instead

1. FCR — First Contact Resolution

Percentage of conversations resolved in a single round. "Resolved" means the customer does not come back with the same issue in the next 24-48 hours.

Strong teams land above 70%. Below 50% usually means the knowledge base has gaps or tickets are bouncing between agents. FCR predicts CSAT far better than first response time does.

2. Time to First Useful Response

Strip out placeholder replies — "let me check," "one moment please" — and measure only time to an actionable answer. This number is typically 5-10x longer than raw first response. It is also the number the customer actually experiences.

Implementation: have an AI classifier tag every outbound agent message as placeholder or substantive, start the clock from the first substantive message.

3. Turns per Resolution

How many back-and-forth rounds the successful resolution took. Four or fewer means the issue was handled cleanly. Seven or more means something is stuck — either the agent is not understanding, the customer is unclear, or the agent does not have access to the data they need.

High turn counts usually do not point to agent training. They point to missing context: order data, shipment status, prior ticket history not surfaced in the dashboard.

How to transition

Do not rip out first response on day one. Keep it as a health signal but drop it as an OKR. Add FCR and Time to First Useful Response to your monthly review and let three months of baseline accumulate. Nine times out of ten the result is uncomfortable: the shifts with the prettiest FRT also post the weakest FCR.

Once that truth is on the table, resource allocation, training priorities, and AI strategy quietly reprioritize themselves.

For the leadership audience

An SLA is not better because it is stricter. It is better when it tracks what the customer actually feels. Swap out the metric that lies and you will run fewer pointless postmortems.
